What is affiliate attribution lag and why does it distort your ROAS?

Two different clocks, one confusing number

Affiliate performance in a SEA operator’s weekly report looks weak against Shopee ads or TikTok Shop paid campaigns almost every week, and the reason has nothing to do with how well the channel is converting. It is a settlement clock, not a performance signal.

A paid ad platform reports spend and attributed revenue on roughly the same day. TikTok Shop’s own Affiliate orders page states that a creator’s commission is only released once the seller’s order has settled, and standard sellers settle in 8 calendar days. New or probationary sellers settle in 31 days. A shop flagged for policy risk gets pushed to a 15-day Extended tier. Whichever tier a seller sits in, that is the floor under how fast their affiliate line can report a finished number.

What the platforms actually publish

TikTok Shop’s creator commission target, per its own seller university pages, is 15 days after order delivery, stretching to 31 days if the underlying seller settlement takes longer. That 15-to-31-day window replaced a prior variable schedule of 1, 5, 8, or 15 days, standardised in a 2025 policy change. Shopee’s own Affiliate Program Terms and Conditions state that fees accrue to the payee’s account balance on a weekly basis, and Shopee then pays within 30 days of receiving the payee’s invoice, a second clock sitting on top of the weekly accrual.

Regional affiliate networks add a third layer. Involve Asia’s own help center states validation periods run up to 45 days per offer by default, with select offers eligible for a faster 7-day validation, and a separate 30-day payment term sits after that validation clears. A campaign running through a network like this, rather than a platform’s native program, can carry the longest lag of the three.

None of this is the click-attribution window, the period during which a click can still be credited to a sale. That window commonly runs 7 days on both Shopee and TikTok Shop’s native programs. Attribution window and settlement lag get confused constantly, and only the second one explains why last week’s affiliate number looks unfinished.

Why the comparison breaks

A team looking at this week’s affiliate line next to this week’s TikTok Shop ad spend line is comparing a number still filling in against one that is fully settled. Every week, the affiliate figure will look like the weakest channel in the deck, purely because it reports on a 15-to-31-day clock, or up to 45 days on a network, while everything else reports same-day.

Cutting affiliate budget off that comparison is a real, common decision at the exact seller size where a marketing lead reviews four channels every Monday with no system in place to separate lag from underperformance. The channel that looked like it underperformed for the trailing three weeks is often the channel still waiting on its own settlement to catch up.

The fix costs nothing except patience

Hold affiliate budget decisions until a full settlement cycle has closed for the specific program in use. If the relationship runs through TikTok Shop’s native program, that is roughly 31 days out from a given cohort of orders in the worst case, 15 days in the best case. If it runs through a network like Involve Asia, budget for up to 45 days before a cohort’s numbers are final.

Judge the channel against its own trailing, settled performance, never against a same-week number from a channel that reports same-day. A rolling four-to-six week trailing view, lagged to match the program’s own settlement tier, is the only fair comparison to run.
